I am trying to switch the firmware on a WRT54G-TM from Gargoyle to DD-WRT Mega but the update does not seem to work. I point it to the .bin file as usual, click the update button and then it sits there for a very long time. I don't interfere with it while updating, but after around 20 minutes I attempt to power cycle the device.
I've tried this 3 times, and each time Gargoyle is still the firmware on the device.

Re: 1.2.1 refusing to firmware update
Have you tried loading the Mini version first?
What happens sometimes when you load Mega builds, is the router
can run out of memory during the flashing and the flash fails.
Try loading a Mini first.
Also, I've not tried it myself, but I think you can catch the TFTP and flash via TFTP upload as well.
