Help - Can't upgrade Gargoyle, install OpenWRT/anything else

Hi there,
I've got a WRT54GL v1.1 running Gargoyle 1.6.2
I wanted to give the router to my brother, flashing the original firmware.
However:
- I cannot upgrade Gargoyle
- I cannot flash the original firmware
- I cannot install OpenWRT
- I cannot install anything else (tried tomato, ddwrt)
If I want to upgrade Gargoyle, the upload windows stays, then at some point the router reboots, old version is afterwards still in place.
TFTP does mostly timeout. Also scp if I try to copy a larger file to the router (/tmp).
Can anyone please tell me what else I could try? I'm lost
